Operational space increased by over 50%
Invenco is a fast-growing fulfillment services provider based in Australia, originally specialising in e-commerce and now expanding into retail replenishment. Over the past three years, Invenco has experienced 50% year-on-year growth by integrating in-house order management systems and combining operational excellence with smart technology.
With a 7,000 sqm facility in Prestons, NSW, Invenco needed to expand capacity without disrupting daily operations; a major challenge given their rapid growth and commitment to tailored service delivery for clients.
Problem
By late 2023, Invenco had outgrown its 7,000 sqm facility. Their rapid expansion placed pressure on available space, and a solution was needed to introduce additional capacity without impacting the core function of the warehouse: efficient, uninterrupted inbound and outbound logistics.
Ross Johnson, COO of Invenco, explained the urgency:
“The challenge for us now really is about making sure that we stay ahead of the curve in terms of introducing capacity to our operations so that when we're approached by brands to handle their operations for them, we're able to say yes, and we're able to build something which is bespoke to them and is able to deliver the service that they need to meet their brand promise.”
Invenco required a partner that could:
→ Add significant operational floor space
→ Deliver the project without halting fulfilment operations
→ Navigate complex compliance and certification processes
→ Provide a scalable, future-ready design that reflected their high standards and brand image
→ Take full responsibility for the entire project lifecycle including design, certification, installation, and site management as a principal contractor, allowing the Invenco team to focus on core business operations without needing to coordinate multiple suppliers
Challenge
The main challenges included:
-
No Downtime Allowed: Invenco's ongoing operations could not be disrupted. This demanded precise planning, site control, and staged delivery.
-
Compliance Complexity: The project required navigation of CDC (Complying Development Certificate) approvals and strict Australian Standards.
-
Brand-Aligned Design: The new space needed to be automation-ready, aesthetically appealing, and employee-friendly.
-
Rapid Turnaround: The solution had to match the company’s growth trajectory without delay or overspend.
Unistor Solution
Unistor proposed and delivered a turnkey mezzanine integration, acting as principal contractor across design, compliance, construction, and certification. This allowed Invenco to focus fully on their logistics business while Unistor managed every onsite detail.
Key Elements of the Solution:
-
End-to-End Project Management: Unistor managed the budget, timelines, safety, and all trade contractors. A full-time site manager coordinated teams across steelworks, electrical, fire sprinklers, and data infrastructure.
-
Zero Operational Disruption: Through modular construction and meticulous planning, the mezzanine build proceeded without interrupting a single day of inbound or outbound operations.
-
Smart, Custom Design: The mezzanine was engineered with future automation in mind, with high-grade flooring for improved lighting and safety, and finishes matched to Invenco's brand colours.
-
Compliance and Certification: Unistor led the entire CDC approval process, engaging consultants and ensuring the build met or exceeded all compliance benchmarks.

Ross Johnson noted:
“Where Unistor stood out was that we really got a sort of partnership feel, and that's important to us when choosing suppliers or indeed the brands that we partner with. It's particularly important in this case because we needed to maintain operations while building capacity, which obviously involves working together to mean that, you know, we can maintain our normal operations while we've got a build going on in the background.”

Output & Results
-
50% Space Optimisation: By installing a smart mezzanine structure, Invenco increased usable operational space within their existing footprint by over 50%.
-
Zero Downtime: Fulfilment operations continued without a single day lost; a critical win for maintaining client trust and SLAs.
-
Future-Proof Infrastructure: The space is automation-ready, flexible, and certified to Australian standards.
-
Enhanced Work Environment: The premium flooring and brand-aligned design created a brighter, safer, and more productive space for staff.
-
On-Time, On-Budget Delivery: The project was delivered within the agreed schedule and financial scope.

“Throughout the process, we didn’t lose a day of inbound or outbound operations. That’s quite an achievement. The guys at Unistor were exceptional.”
